Organizations flourish when recognition strengthens cooperation across interdependent work rather than encouraging local success that quietly fragments the larger whole. The constitutional unit of stewardship is not the department but the living system itself.
Phenomenological Record
The transformation exceeded expectations.
The China Metro incline lift assembly operation had become one of the company’s most successful manufacturing initiatives. Productivity improved. Quality increased. Visitors from both customers and senior leadership recognized the changes taking place on the factory floor.
The recognition brought another opportunity.
He was asked to organize and facilitate a forty-week leadership development program for supervisors and managers throughout the company. The experience suggested that many of the practices introduced within the plant might now benefit the wider organization.
Around the same time, he introduced another initiative within the factory itself.
The intention appeared straightforward. Success deserved recognition, and recognition, he believed, would encourage even greater ownership.
Each month, the three highest-performing teams received certificates acknowledging their collective achievement.
Alongside those awards, individuals who contributed meaningful improvements through the Kaizen and Visual Management programs received separate medals recognizing their personal initiative.
At first, the program appeared successful.
Teams celebrated their achievements.
Friendly rivalry emerged.
Energy increased.
Yet as the months passed, another pattern quietly became visible.
The production line had never truly consisted of separate teams.
It was one continuous flow.
Every upstream process shaped the work of those who followed. Delays introduced at one station became burdens carried by another. Small decisions made early in the assembly process quietly influenced final inspection, quality, and customer delivery.
Gradually, the monthly competition began producing unintended consequences.
Teams naturally became more attentive to their own performance than to the health of the entire production system.
Nothing malicious occurred.
No one consciously attempted to undermine another department.
The incentives themselves had quietly shifted attention.
Success increasingly became measured locally within each team rather than collectively across the whole assembly process.
Looking back, he realizes the recognition program had faithfully reflected his own understanding at the time.
He had learned the importance of ownership.
He had not yet fully understood the constitutional integrity of living systems.
Only years later did another constitutional reality become visible.
A factory is not a collection of successful departments.
It is one interdependent organism whose parts flourish only when the whole flourishes with them.
The recognition program had not failed.
Reality had simply revealed a deeper layer of stewardship than he had previously seen.
Looking back, he no longer remembers the monthly awards primarily as a motivational program.
He remembers the constitutional recovery they quietly made possible.
Stewardship cannot ultimately reward the parts at the expense of the whole.
It matures whenever the integrity of the entire system becomes the first object of care.
